Starting Point

A High-Ticket B2B Product With No Marketing Foundation

Product: An AI-powered customer-service automation system on the WhatsApp API that brings WhatsApp, Messenger, and Instagram into one screen.

Client: A technology company and official Meta Business Partner selling a $600 annual subscription.

Challenges

3 Hard Decisions That Shaped the Work

01

Building an audience from scratch on a small budget

A testing period across audiences and industries at EGP 500/day before any scaling.

02

Converting on WhatsApp, not a lead form

A product at this price needs a sales conversation, so every campaign drove a direct chat. Lead quality and cost per message became the core metrics.

03

No ready-made objective for B2B WhatsApp

Meta offers three WhatsApp objectives, each bringing a different lead type, so we tested them all to find the right mix.

Strategy

A 3-Phase Testing Journey Across WhatsApp Objectives

  1. Jul 2025 – Jan 2026WhatsApp Engagement: building volume and audience, testing industries and angles.
  2. Feb – Mar 2026WhatsApp Sales: teaching the algorithm what a paying customer looks like, not just an inquirer.
  3. Apr – Aug 2026Leads + Sales mix for the highest lead quality, plus engagement-objective retargeting where messages cost less.
Segmentation

No One Ad for Everyone

Seasonal offers were the cheapest and highest-volume; healthcare had the highest cost per conversation.

Business Impact

Customer Acquisition Cost Below First-Year Subscription Value

$372–478CAC vs. a renewable $600 annual subscription
$34K–43KFirst-year revenue vs. ≈ $26.8K ad spend
56–72New customers in 14 months (4–5 per month)

First-year ROAS ≈ 1.3x – 1.6x, and every annual renewal increases the real customer value.

Lessons Learned

4 Lessons From B2B on WhatsApp

01

Measure quality, not volume

The cheapest conversations came from engagement, but the buyers came from Leads and Sales.

02

Segmentation lowers cost

Business-owner campaigns with a clear angle: EGP 26 per conversation vs. 46 for combined audiences.

03

Seasonality works in B2B too

A clear Black Friday offer for business owners delivered the biggest month in volume and customers.

04

Read the warning signs early

When cost per conversation rose to ~EGP 50 and customers dropped, I built a new plan centered on trust content.
